I know my own replacement cost

Most operators price turnover as a recruiting invoice. That is the small slice. Cornell's Center for Hospitality Research put a mean of $5,864 on replacing one hourly hospitality worker, and more than half of that was lost productivity, not job-board spend. This free restaurant turnover cost calculator turns your headcount, role mix, and turnover rate into an annualized bleed, then sets that number next to current BLS and National Restaurant Association benchmarks.

What this turnover cost calculator does

You enter people, not dollars. Hourly front of house, hourly back of house, supervisors, and managers, plus how many locations those counts cover, plus the annual turnover rate you already know. We multiply replacements by a published per-person cost and show the year.

The Cornell $5,864 number

$5,864 is a mean, not a median. Tracey and Hinkin published it in 2006. A convenience sample of 12 hotels produced a range of $2,604 to $14,019. Productivity loss was 52 percent of that mean. Those are 2006 lodging dollars. We do not inflate them. This brand already publishes $5,864.

BLS turnover vs NRA restaurant turnover

BLS JOLTS Table 20, 2025: accommodation and food services annual average monthly total separations rate is 5.5 percent, about 66 percent a year. The National Restaurant Association 2026 Hiring and Staffing paper reports 122 percent restaurant and foodservice turnover in 2025. We show both. We do not blend them.

Your trailing twelve-month separations divided by average headcount, times 100. If 18 people left a 24-person store, that is 75 percent.

Is $5,864 the cost to replace a restaurant cook?

It is the published mean from a 2006 Cornell lodging sample of 12 hotels, not a 2025 restaurant official. If you know your own replacement cost, type it.

How restaurant turnover cost is calculated

Replacements in a role equal headcount in that role times your turnover rate times locations. Bleed in that role equals replacements times the cost assigned to that role. Add the four roles. That is the year. Hourly FOH and BOH start at $5,864. Supervisors and managers start at $10,000. A 10-point drop is headcount times 0.10 times the mix-weighted cost.

What productivity loss actually is

In the Cornell 12-hotel sample, productivity loss was the largest bucket, 52 percent of the mean. That is the new hire who is slower, the trainer pulled off the floor, and the ticket times that slip. It is why a cheap hourly replacement still lands near six thousand dollars when you stop counting only the Indeed invoice.

How groups your size typically bleed

The BLS line is your headcount and mix, not your rate, run at 66 percent. A 22-person independent (10 FOH, 8 BOH, 2 supervisors, 2 managers) at that rate is about $96,000. The same house at 75 percent is about $109,000. At the NRA 122 percent rate it is about $178,000. An 80-person group with the same mix at the BLS rate is about $349,000.

Common mistakes when pricing turnover

Counting only recruiting fees. Mixing BLS and NRA into one industry average. Treating $5,864 as a 2025 restaurant official. It is a 2006 lodging mean. Label it, and if you have your own cost, type it.

Why is this different from the NRA 122 percent number?

They measure different things. BLS JOLTS 2025 annualizes the monthly total separations rate for accommodation and food services to about 66 percent. The NRA 2026 paper reports 122 percent restaurant and foodservice turnover in 2025. We show both. We do not blend them into one fake industry rate.

Does this include overtime, benefits, or lost sales?

Cornell already folds pre-departure, recruiting, selection, orientation and training, and productivity loss into the per-person cost. If your benefits load or vacancy sales hole is larger, use your own replacement cost.

Can I send this to an owner with our numbers already in it?

Yes. The share link keeps headcount, mix, rate, locations, and any cost override in the URL. Nothing is stored on a server. We do not ask for the restaurant name.
